Then ChatGPT launched and changed what "visibility" means.
When an AI system answers a question, it doesn't return a ranked list. It generates prose and cites sources. You're not competing for position one through ten. You're competing to be referenced at all. It's a different game with different rules, and the players optimizing for Google Search rankings are often invisible to AI systems.
The Gap Is Dramatic
The numbers make this concrete. Research found that only 12% of URLs cited by ChatGPT, Perplexity, and Microsoft Copilot actually rank in Google's top 10. That's a stark disconnect. For 88% of the sources these AI systems cite, they've chosen something that Google doesn't rank highly. Citation rate itself is a design choice, not a reflection of how much data these systems can access. ChatGPT could cite everything. What AI Systems Actually Respond To
The mechanics of citation are different from ranking. When an LLM generates an answer, it's drawing from its training data and from any retrieved context (if using retrieval). The sources it cites are chosen during generation, not ranked by relevance scores. This means the signals that make something "visible" to an AI system are almost orthogonal to traditional SEO signals.
LLMs process entities, not keywords. An entity is a recognized concept with understood relationships — and structured data like Schema.org is the formal language for declaring those relationships. "Project management software" as a keyword phrase is invisible to an LLM. What it understands is a thing: something with a name, a category, a purpose, users, competitors, and relationships to other concepts. A page optimized for "best project management software" as a keyword cluster often reads awkwardly to both humans and machines. A page that clearly establishes what your product is, who it's for, what it actually does, and what makes it different is legible to entities-based understanding.
Beyond entity clarity, AI systems respond to directness. A page that answers a specific question directly is more likely to be retrieved and cited than a page that's optimized for keyword coverage but avoids making claims. They respond to factual density — how much useful information is packed into each sentence. And they respond to trustworthiness signals, which in the age of LLMs means being cited by other sources that AI systems trust, not having high domain authority in the traditional sense.
The Traffic Quality Advantage
Here's what makes all this worth paying attention to: AI search traffic converts at 4.4x the rate of traditional Google search traffic. The person who asked ChatGPT a question and got your site as a citation has already narrowed their search intent more precisely than someone who clicked link three in a Google SERP. They're closer to converting. But only if you're actually being cited in the first place.
This creates an opportunity for companies willing to optimize for a different game. You don't need to out-link competitors. You don't need to out-authority them. You need to be clearer about what you do, easier for AI systems to cite, and discoverable through the sources those systems train on or retrieve from.
What This Doesn't Mean
Traditional SEO isn't dead. Google Search still drives enormous volume. Google itself is evolving, adding AI Overviews to its own search results — a feature that summarizes information and sometimes cites sources. The competition for visibility is expanding, not consolidating around one platform.
The point isn't to abandon Google optimization. It's that treating "AI visibility" as an extension of keyword SEO will fail. It requires a different content strategy. A page written to rank for "project management software solutions for remote teams" through keyword density and backlinks is often structured in a way that obscures what the product actually is. A page written to be clearly understood by an LLM — with direct language, entities defined early, and relationships made explicit — reads more naturally, often converts better, and happens to also be more understandable to AI.
The Technical Baseline
There's one non-negotiable component that bridges traditional SEO and AI visibility: AI crawlers need to actually be able to read your content. If your site is rendered entirely in JavaScript, AI crawlers might not execute the scripts to see what's on the page. If your content is behind a paywall that bots can't pass, it's invisible. If your HTML is semantically scrambled, the information is there but obscured.
Server-rendered pages, clean HTML semantics, readable text contrast — none of these are ranking signals in the Google algorithm sense. But they are visibility prerequisites. An AI system can't cite something it can't read.
The Strategic Implication
For product teams and founders, this means the content roadmap has shifted. You need content that serves both the human reading on Google and the AI system retrieving from the broader internet. Those constraints often align. A clear explanation of what you do is good for both audiences. But the optimization target has expanded. You're no longer optimizing for position one through ten in a ranked list. You're optimizing to be cited when an AI system answers questions your users are asking. That's a very different optimization problem — and one where many of the traditional players haven't yet figured out the rules.
